Client profile
Global pharma group with 50,000+ employees, headquartered in Germany. Sustainability strategy required a transition of the company car fleet to battery-electric vehicles, with a 2030 target of 75% BEV share.
Challenge
Migrate a 1,500-vehicle fleet from a single-brand purchase model to a multi-brand leasing model. Redesign and simplify the order, management and exit processes; pilot the new fleet options (BEV, train pass, car allowance); deliver the supporting change and communication program to 1,500 fleet users.
What we did
- PMO for all project topics; maintenance of the project structure plan
- Stakeholder management and coaching of the project lead
- Design, documentation and piloting of the new fleet processes
- Moderation of 15 cross-functional on-site workshops (15–20 participants each)
- Support of the project lead and communications agency in executing the change and communication plan
- Counter-measure planning in coordination with project leadership when deviations occurred
Methods
Project management, change management with individual stakeholder management, Lean Six Sigma, FMEA, Ishikawa, team building, structured moderation (Brainstorming, Brainwriting, World-Café), regular feedback sessions.
Result
Fleet transition processes standardized and automated. Transparent service-management model with clear process owners and lead-time targets established. Change program for 1,500 fleet users delivered. Engagement signed off by the client sponsor.
